Tractor Supply measures the success of its AI investments through three primary metrics: sales correlation tracking, service speed improvements, and operational efficiency gains.

Glenn Allison, VP of AI platforms at Tractor Supply, told Retail Brew that the company tracks when employees use its generative AI application Hey GURA before making a sale. “Sometimes this is as simple as taking a successful transaction and looking back at whether AI tools were used during the sales process,” Allison said.

The rural retailer’s Hey GURA system allows store employees to ask questions through wearable handheld devices connected to earpieces. The tool uses generative AI to search Tractor Supply’s product database, inventory data, and promotional information to generate immediate answers for customers.

Speed of service represents another key ROI metric. Propane tank refills now allow customers to signal through the app when ready for service, with employees completing transactions on handheld devices. This process demonstrates measurable time savings that Tractor Supply uses to evaluate AI performance.

The company’s Tractor Vision computer vision system uses in-store cameras to alert employees when customers need assistance or checkout lines grow too long. Tractor Supply tracks whether these AI-generated alerts precede successful sales transactions.

Tractor Supply has automated 1,500 processes using AI and partnered with OpenAI to deploy generative AI tools across all 52,000 team members. CEO Harry Lawton said the AI capabilities improve “forecasting, inventory flow, and team member productivity.”

The retailer reported Q4 2025 sales of $3.90 billion, up 3.3% year-over-year, with full-year sales reaching $15.52 billion. Digital business grew at a high single-digit rate, supported by AI-powered personalization and conversion improvements.

Allison emphasized that the company focuses more on employee adoption than traditional metrics. “We believe passionately in taking care of our team members. In turn, they’ll take great care of our customers,” he said.

Tractor Supply plans to open 100 new stores in 2026 and expand its delivery hub network from 210 to 375 locations. The company expects 2026 sales growth of 4% to 6%.
